Context Switching: What Every Interruption Actually Costs

There is no such thing as doing two demanding things at once. What feels like multitasking is rapid switching, and every switch has a bill attached — one you pay in seconds you never notice individually and hours you notice at the end of the week.

The mechanism

Rubinstein, Meyer and Evans modelled switching as two stages: goal shifting ("do this now instead of that") and rule activation (loading the rules the new task runs on and turning off the old ones). Both take time, and rule activation is the expensive half. In their experiments, people were reliably slower when alternating between task types than when repeating one — and the cost grew as the tasks got more complex and less familiar.

The APA's summary of this line of work puts the toll at up to 40% of productive time for people switching frequently between complex tasks. That number is a lab-conditions ceiling rather than a promise about your Tuesday, but the direction is not in dispute.

The costs are also asymmetric. Switching away is instant. Switching back requires reloading everything you were holding — which the small workspace of working memory does not preserve for you.

Interruption doesn't just cost time — it changes how it feels

Gloria Mark's field research on interrupted knowledge work found something counterintuitive: people often complete an interrupted task faster than an uninterrupted one. They compensate by working harder and compressing.

The compensation isn't free. Interrupted work in that study came with significantly more stress, frustration, time pressure and mental effort. You get the task done and pay in depletion — which is a fair description of most modern workdays, and part of why a busy day can end with nothing to show and no energy left.

Why the switch keeps costing after you switch back

The residue is the underrated part. When you leave task A for task B, part of your attention stays with A — especially when A was unfinished. Notes and thoughts about the abandoned task keep surfacing while you're trying to work on the new one, so the first minutes after every switch run at reduced capacity. That's attention residue, and it means the true cost of an interruption is not the interruption's duration.

Unfinished tasks are unusually sticky. The mind treats an open commitment as an open loop and keeps re-presenting it — the Zeigarnik effect — which is why "I'll deal with it later" is not a way of putting something down.

The cheap fix, and the expensive ones

Expensive: willpower, notification purges, app blockers, elaborate scheduling. All useful, all fragile, all requiring you to be disciplined at the exact moment you're least able to be.

Cheap: write it down. An open loop occupies capacity because your mind doesn't trust it will resurface. Capture it somewhere you genuinely believe you'll look, and the loop closes — not because the task is done, but because it's held. That's the practical core of external memory, and it's the reason a two-second note protects a two-hour block.

The condition is trust. A note filed somewhere you doubt you'll find again does not close the loop; you've done the work and kept the cost. This is why retrieval, not capture, is the real test of a notes system, and why instant capture has to be paired with search you believe in.

Three habits that follow directly:

  • Batch by rule type, not by urgency. Rule activation is the expensive stage, so five similar tasks in a row cost far less than five alternating ones.
  • Leave a landing note. Before you switch, write the one line that says where you were and what's next. Reloading from a sentence beats reconstructing from nothing.
  • Protect blocks structurally. Deciding in advance when a task happens removes the switch-or-not decision from the moment. That's the case for time blocking, and the deeper version is deep work.

The honest limit

Some switching is the job. If you're a nurse, a manager, or a parent, "eliminate interruptions" is advice for someone else's life. The realistic target isn't zero switches — it's making each one cheap: a fast capture on the way out, and a note good enough to reload from on the way back. That's the whole of attention and focus reduced to two moves.
